How soon do you usually get pip backdated before the decision letter comes through ?
I’ve been told to wait 4 weeks from my assessment.

Hi and welcome to the community
The decision usually takes 8 to 10 weeks after assessment there are no fixed timescales but that is the average at present
Once decision is made it takes couple of weeks then for payment to be made -
Is payment not made before decision letter arrives ?

In most cases yes the reason is the letter and payment are released and sent at the same time so the payment clears quicker than the letter arriving
